Scheduling your crew by text and memory works until it doesn't. Here's a simple system for planning which crew members go to which job site — and keeping payroll accurate.

Most crew scheduling happens on a Sunday night, in a group text, from memory. It works. It keeps working right up until there are three active job sites and ten crew members, and then one Tuesday two guys show up at the same address and nobody is at the third.

The failure isn't a discipline problem. It's that a text thread has no way to show a conflict. You can only see a double-booking if you can see every person's week at once — and a text thread shows you one message at a time, in the order it was sent.

Why the text-and-memory system breaks

Scheduling in your head scales to about two jobs. At three, the number of combinations you're holding — who's where, which trade is blocked on which inspection, who's off Thursday — passes what anyone can track reliably while also running the business. The tell isn't that you forget things. It's that you start checking: re-reading old texts to confirm what you already decided.

The other problem is that nobody else can see the plan. If the schedule only exists in the owner's head, every question about next week has to route through the owner. That's a phone call during a walkthrough, every time.

Schedule by person, not by job

This is the single change that catches the most problems. A job-by-job plan reads as sensible on its own — framing Monday through Wednesday here, rough-in Thursday there — and hides the fact that the same two crew members are in both plans. Flip the view: lay out each crew member's week across all active jobs and the conflict is visible immediately, because a person can only occupy one row on one day.

Plan the person-week first, then check it against the job plan. If a job needs three framers Tuesday and only two are unassigned, you found that out on Sunday instead of at 7 a.m. Tuesday.

Build on dependencies, not dates

Calendar dates are an output of a schedule, not the schedule itself. What actually governs a job is the order things have to happen in: rough-in before inspection, inspection before drywall, drywall before paint. Write the schedule as that chain, and a slip anywhere in it tells you what moves downstream and by how much.

Written as dates alone, the same slip tells you nothing. Inspection gets pushed two days, the drywall crew shows up on the original date anyway, and now you're paying three people to stand in an unfinished house. That cost lands on the job's margin, and no line in the bid explains it.

A worked example

Ten crew members, three active sites, one week. The Henderson remodel needs four people Monday through Wednesday for drywall — but drywall is blocked on a rough-in inspection scheduled for Monday afternoon. Oak Street needs three for a roof tear-off all week. A small bath job needs two on Thursday and Friday.

Laid out by person, two things surface right away. First, that's nine assignments against ten people with one crew member already off Friday — workable, but with no slack. Second, and more expensive: the Henderson drywall crew is scheduled to start Monday morning, before the Monday-afternoon inspection they depend on. Four people at roughly $39/hour burdened, idle for half a day, is about $624 of labor charged to a job for work that couldn't legally start yet.

Caught on Sunday, the fix is free: move drywall to Tuesday morning, send those four to Oak Street Monday to pull the tear-off ahead of schedule. Same ten people, same week, $624 that stays in the margin instead of leaving it.

A weekly planning routine that holds up

  • Plan two weeks out, in detail. One week is too short to see a conflict forming; a month is a guess.
  • Lay out the week by person first, then check it against what each job needs — double-bookings only surface in the person view.
  • Mark what each task waits on — inspection, material delivery, another trade — so a slip shows you what else has to move.
  • Leave one person unassigned where you can. A schedule with zero slack turns every sick day into a rescheduled week.
  • Compare planned days to actual days at week's end. A job that's quietly running two days long every week is a margin problem, not a scheduling one.
